The release of language models like GPT has created an illusion of understanding—machines that speak fluently, answer confidently, and interact conversationally. As with any system that delivers fluency, humans become prone to the substitution heuristic: we replace the hard question of “Is this output accurate?” with the easier question, “Does this sound convincing?”
This phenomenon aligns with the fluency heuristic, a cognitive shortcut where individuals judge information as more trustworthy when it's processed more smoothly. Research by Hertwig et al. (2008) found that people are more likely to trust information that's easier to retrieve or comprehend—confusing ease of access with truth. In AI contexts, this means users often over-rely on machines that respond clearly and confidently, regardless of the validity of the content.
Moreover, a study in Management Science revealed that users tend to accept outputs from language models like ChatGPT without sufficient scrutiny—particularly when the output is coherent and well-articulated. This reinforces the need for managers to act not as passive recipients, but as calibrated evaluators: those who cross-check, validate, and maintain skepticism even when responses are fluent.
This is how we move from tool use to collaboration—not by changing the machine's capacity to reason, but by changing how we perceive its output. The success of generative AI lies not just in its ability to generate, but in its ability to mimic human reasoning well enough to fool our fast, intuitive mind (System 1).
Managers must now learn to hold both truths: that AI can be profoundly helpful, and that it can be confidently wrong. True collaboration lies in cultivating a slow-thinking (System 2) habit of validation and reflective dialogue.
